Golden Circle in Coaching

The Golden Circle is a coaching model that brings clarity to purpose, communication, and direction by working from the inside out: Why, How, and What. Instead of starting with tasks and results, it begins with the deeper reason behind action, then aligns behavior and choices with it. It is a powerful tool when a client wants their work and decisions to match what truly matters to them.

What Is the Golden Circle?

The Golden Circle was popularized by Simon Sinek, who observed that inspiring people and organizations think, act, and communicate from the inside out. Most start with what they do; the Golden Circle asks them to start with why they do it. In coaching the model is used to help a client find their core purpose and then build outward, so that their How and What express that purpose rather than drifting away from it.

The Three Circles

  • Why - the belief or purpose that drives you beyond results
  • How - the values and principles that bring your Why to life
  • What - the concrete behavior or result that expresses your Why

How to Use the Golden Circle in Coaching

  • Start with the Why, and give the client time and space, since it is often the hardest part
  • Ask what drives them beyond money, status, or obligation
  • Move to the How: the values and principles that make the Why real
  • Land on the What: the concrete actions and results that should express it
  • Check for alignment, and name one choice that could match the Why more closely

Coaching Questions for the Golden Circle

  • What belief or purpose drives you beyond results?
  • Which values bring that purpose to life in how you work?
  • What concrete behavior expresses your Why?
  • Where do your daily choices drift away from your Why?
  • What one change would bring them back into line?

When to Use the Golden Circle

  • When a client wants more clarity in purpose or direction
  • When communication feels flat or off-message
  • When choices and behavior have drifted from what matters

Golden Circle in FocusCoachee

FocusCoachee includes the Golden Circle as a coaching method. You can add it directly to a session, and the client stays an active participant: they define their Why, How, and What, reflect between sessions, and track the choices that bring them into alignment. Because the work is saved, the client can return to their Why whenever a decision feels unclear, so purpose becomes a practical compass instead of an abstract idea.

FocusCoachee also lets you add your own methods. If you work with a different version of this tool, or have a framework you always use with clients, you can build it as a custom method and add it to any session - just like the built-in ones.
